A confession from someone who billed hourly for the better part of twenty-five years: hourly pricing was always a polite fiction. It just took AI to make the fiction unsustainable.
Hourly billing pretends that time is the thing being purchased. It never was. The client was always buying outcomes — the working system, the solved problem — and time was just the least-awkward proxy we could both measure. That proxy held up as long as everyone's speed was roughly comparable.
Then the speed changed.
When the work gets ten times faster, hourly billing forces a choice: starve, stall, or quietly lie. None of those is a business model.
The trap, concretely
Say a deliverable that took forty hours now takes six, because the practitioner invested in AI tooling, context systems, and the judgment to drive them well. Under hourly billing, the reward for that investment is an 85% pay cut. The practitioner's options: pad the hours (lie), slow down (stall), or raise the rate so high it triggers procurement panic (starve anyway). Meanwhile the client learns nothing true about what the work is worth.
Notice who gets punished: the person who got better. A pricing model that punishes improvement is a broken model.
What you're actually selling now
The honest answer was always "judgment," but AI makes it unavoidable. The hours were never the value. The value is knowing what to build, what to skip, what the output should look like, and whether what came back is right. AI compresses the production hours and leaves the judgment fully load-bearing. If anything, judgment matters more now — fast tools in unskilled hands just produce wrong answers sooner.
What to do instead
- Price the outcome, not the meter. Fixed or value-based pricing per deliverable, scoped honestly. The speed gain becomes margin — which is exactly what should fund the next round of getting better.
- If you're buying services: stop asking for rate sheets and start asking for outcome prices — and ask directly how the provider uses AI. A vendor billing 2026 hours at 2019 speeds is charging you for their standing still.
- Keep a relationship lane. Some work really is open-ended collaboration. Retainers price that fine. The point isn't that hours are evil — it's that hours can't carry the pricing story alone anymore.
The discomfort here is real: outcome pricing requires saying out loud what something is worth, instead of letting a timesheet say it for you. But that conversation was always the honest one. AI just canceled the alternative.
